Retention Research
Why gym members actually leave, in their own words.
I went through every post and comment in 5 gym-and-fitness communities (r/gymowner, r/f45, r/orangetheory, r/crossfit, r/hyrox) and pulled out the ones where someone actually says why a member walked, not general chatter, the specific complaints. Each community gets its own read, since they don't talk about retention the same way, plus a combined view. I'll flag where TWU's product can actually move the needle, and where it can't, separately, so those two things don't get mixed up.
Switch between individual communities or the combined view above. Each community keeps its own native pain-point categories rather than being forced into another community's list, the combined view is a union of all of them, not a merge.
The headline, before the detail
1
Pricing & Cost/Value comes up more than anything else, 14% of everything found. This reflects mention frequency; the build recommendation is ranked separately further down.
2
8% of what's here (185 of 2350) is addressable by TWU's product directly. The rest is either partially in reach or belongs to staffing, facility, or pricing decisions no connection-layer app touches.
3
33% of findings are strong-tier. This is a first classification pass; a larger run would tighten these percentages before they're treated as final.
4
60% of findings (1404 of 2350) name an attempted fix. The remainder may reflect an unaddressed gap, or a reporting bias toward venting over documenting solutions; this data doesn't distinguish between the two, so treat it as a lead rather than a conclusion.
298,515 posts and comments were pulled across these communities (3,515,555 records were scraped in total before prescreening; this is the number that actually reached classification). 2350 findings (0.8%) named a specific, identifiable reason a member left or almost left.
Of those 2350, 8% (185) are problems TWU's product can move on its own, 10% (227) would need product work paired with something outside the app, and 82% (1938) is staffing, facility, or pricing, outside what any software fixes. The core-fit and partial-fit shares define the addressable opportunity; the not-addressable share sets its outer limit.
Strong and moderate-tier findings anchor the conclusions on this page. The weak tier is lower-confidence signal, useful for prioritizing the next classification pass rather than for supporting a specific recommendation on its own.

Member voice vs owner voice
Two audiences, one product decision.
Everyone above gets pooled together, but they're not the same voice: f45, orangetheory, crossfit, and hyrox are overwhelmingly members describing their own experience (2074 findings); gymowner is overwhelmingly owners describing their business (276 findings). Here's those two lenses compared directly, plus what's universal versus community-specific across all 5 communities.
Restricted to the 11 pain-point categories used consistently across communities. The raw data carries 73 distinct pain_point labels; 60 of them (152 findings, 6% of the total) are one-off labels a single community's classification pass invented instead of reusing the shared taxonomy - mostly used once or twice each. Real findings, just not comparable across communities, so they're left out of this comparison specifically; each community's own tab above still shows them.

AVERAGE SEVERITY OVER TIMEi
Tap or hover a point for that quarter's exact numbers, why it's that number, and how it compares to the overall average.
Average severity has stayed roughly flat across the timeframe (3.4/5 average-of-quarters in the earlier half vs 3.3/5 in the more recent half) - more mentions over time, if any, isn't the same as worse ones.
Member vs. owner, before the radar
1
8 of 12 core pain-point categories show up in every one of the 5 communities: Pricing & Cost/Value, Motivation & Engagement Decline, Coaching Quality Inconsistency, Communication Gaps, Negative Community Culture, Scheduling & Access Issues, Facility Experience Decline, Lack of Accountability / Support. Those are the closest thing this data has to a platform-wide retention problem rather than something specific to one training format.
2
Owners talk about Lack of Accountability / Support far more than members ever bring it up (17.8% vs 2.7%, a 15.1-point gap) - a business worry that isn't showing up as a stated reason members leave, at least not in their own words.
3
Motivation & Engagement Decline is the single largest buildable opportunity: 161 findings TWU could act on directly, present in 5 of 5 communities, averaging 3.1/5 severity.
4
Pricing & Cost/Value is universal and high-volume (335 findings) but mostly out of TWU's reach - only 4% of its findings are core or partial fit. Real and widespread, just not a product problem.

Members talk about programming dissatisfaction disproportionately more than owners do (11.5% of member findings vs 0% of owner findings). Owners, in turn, weight lack of accountability / support far more heavily than members ever bring it up (17.8% vs 2.7%) - the two groups aren't describing the same gym from the same angle.
Owner alignment, by communityi
shorter, greener bar = more aligned with gymowner · tap a bar to break it down · tap a category to see the actual threads
Bar length is the mean absolute percentage-point difference between gymowner and that community across every shared canonical pain point - a rough "how differently do these two groups talk about retention" score, not a judgment of which side is right. Color is relative to these four communities specifically (greenest = most aligned of the four, warmest/most orange = least), not a fixed grade.
Same comparison as "Who talks about what" above, just not pooled - that chart treats all four member communities as one "members" lens, this one keeps them separate so a community unusually in or out of sync with owners doesn't get averaged away.

Color is normalized per row, not globally - each pain point's own darkest cell is its own peak, so a smaller community's real signal on that specific issue is still visible next to a bigger one. A low count from a low-volume community will correctly look dim here, that's the row's own scale, not a bug. Columns labeled "no strong-tier data" (currently r/hyrox) have zero strong-confidence findings overall - their cells are still colored by raw count, dashed-bordered as a reminder, but those specific numbers are directional, not settled. Hover a cell for the exact reading, click a lit cell for the evidence right here below.
Feature development rankingi
How this number is calculated: for each pain point, I count every finding across all 5 communities where a classifier marked app_relevance as core_fit or partial_fit, then sum them. It is not weighted by severity or confidence tier - it's a raw count of "TWU could plausibly act on this." That's the one thing this ranking does that Priority ranking further down deliberately doesn't: Priority ranking takes this same buildable pool and re-sorts it by severity-weighted score instead of raw volume, so a smaller but nastier pain point can outrank a bigger but milder one there. Read this one for "what's talked about most," read Priority ranking for "what's worth building first." Click a row here to see exactly which solutions people tried for it and how well they reportedly worked.

Priority rankingi
This judges fit against TWU's stated purpose (community and connection), not against TWU's actual current feature set, which this research hasn't been checked against. A "core fit" finding may already be built. Read this as "worth checking against what TWU has today," not as a confirmed gap. This is a genuinely different ranking from Feature development above, not a re-sort with the same order: Negative Community Culture is #2 by raw volume up there, but #3 here once severity is weighted in - talked about a lot, but not urgently.
BOTTOM LINE
Motivation & Engagement Decline ranks highest in this data.

States most owners chase new sign-ups while losing 50% of members within 90 days, and credits progression tracking (strength graphs, coach alerts for missed sessions) tied to retention as the fix.
Solution tried: Member progression tracking (visible strength graphs for members, automated coach alerts for missed sessions) tied directly to retention.
Outcome: Described as having 'changed my game', a strong personal endorsement though not independently quantified.
strongseverity 5/5Core fitreddit thread ↗
"Most owners chase new sign-ups while losing 50% in 90 days."
Why this severity: A stated 50% loss within 90 days is an extremely severe, business-threatening churn rate.
Why this app fit: Visible member progress tracking paired with automated coach alerts for missed sessions is precisely the engagement-visibility mechanism TWU's community/connection layer is built to provide.

Former member contrasts a vibrant studio (staff greeting everyone by name, celebrating milestones, checking in after injuries) with their own impersonal studio, where no one celebrated class milestones and no one called to check on them after a serious injury, ultimately quitting.
Solution tried: Quit OTF and joined Anytime Fitness for a fraction of the price.
Outcome: Member says the new gym has a 'great atmosphere' but misses 'the group energy at OTF.'

"no one is celebrated for 10 classes, 25 classes, 500 classes, birthdays, etc... when I left a class early limping and then couldn't attend for 2 weeks due to injury... no one called to check up on my injury"
Why this severity: The lack of follow-up after a serious injury requiring $2000 of physio was the final straw before the member quit for a cheaper gym.
Why this difficulty: OTF waived the cancellation fee, making the actual switch straightforward.
Why this app fit: No celebration for milestones or birthdays at all is exactly the peer-visibility and recognition mechanism TWU could provide.

Why this difficulty: She describes the first step back as 'so hard and jarring' after repeatedly booking and cancelling out of embarrassment.

Why this severity: The poster explicitly fears reverting to 'sofa-dwelling hell' and describes ongoing loss of will to continue, a severe motivational and mental health risk.
Why this difficulty: not stated
Why this app fit: Losing his sense of a peer group to chase and be chased by within his own box is a direct, well-grounded camaraderie loss.

Won 2nd in 8-week challenge (13kg lost) but couldn't sustain it: massive high into huge low, worse off 6 months later, took a month off classes

16yo member 'just about to cut my membership' and switch to a normal gym over lack of visible muscle gains despite a solid diet

Why this difficulty: Required member to proactively contact studio and push back before any resolution
Why this app fit: Requiring members to email in rather than proactively communicating freeze/opt-out options is exactly the kind of passive-communication gap TWU's own messaging or status updates could close by reaching members directly instead of waiting for them to ask.

A new job made their schedule 'less flexible' and harder to hit exact class times, directly causing the member to cancel their OTF membership and move to a regular gym.
Solution tried: Cancelled OTF, got a regular gym membership, and uses this subreddit's posted workouts to replicate OTF templates on their own.
Outcome: The member frames it as conditional: 'if you think you can stick with it that can be a good way to save money,' acknowledging it requires real self-discipline.
strongseverity 4/5Core fitreddit thread ↗
"this takes away the group environment and motivation factors of having a coach and requires a good amount of self motivation, but if you think you can stick with it that can be a good way to save money without giving up OTF entirely"
Why this severity: The scheduling conflict directly caused a full membership cancellation.
Why this difficulty: Requires 'a good amount of self motivation' to replace the coach-led group environment on their own.
Why this app fit: Explicitly naming the loss of group environment and motivation as what's hard about self-guided workouts is directly TWU's peer-accountability domain, though the coaching half of what they miss isn't something TWU replaces.

Solution tried: Coach paired her with accountability buddies in her class who check in when she misses; she now attends the same 5am class regularly for years.

Why this difficulty: It took vulnerability to ask for help and time to build the buddy relationships, but wasn't logistically complex.
